feat(pty): run terminals on the Rust PTY host by default, with Node as the fallback - #1908
Step 2 of removing Node from Linux and macOS installs. It builds on #1829 (the Rust PTY host as a checked opt-in) and #1859 (release binaries installed into bin/ovis-pty-sidecar, checked against the release's SHA-256).
What changes
Rust by default. On Linux and macOS, server/pty/host.ts uses the Rust PTY host whenever it passes its startup check. That host is the installed release's (its record vouches for it), else a local build, else OVIS_PTY_SIDECAR_BIN. OVIS_PTY_SIDECAR=node asks for the Node sidecar. Unknown values are reported once and mean Node. A checkout without a host says so once, as a log line.
A PC without Node attaches.sidecarAvailable() is true when the Rust host passes or Node with node-pty can run. With neither, panes are mirrored, and the server logs which way they go. The production check and the test check share one rule.
The Node fallback never loads node-pty inside Bun (AGENTS.md):
PtySession probes the node it will spawn on the spawn's own PATH, requires Node 18 or newer, and spawns that absolute path.
pty-host.mjs exits 70 before importing node-pty when it runs under Bun.
Breaker. A Rust host ended by a signal turns the Rust host off only where Node can take over. On a PC without Node it is kept and logged, so one crash does not leave every later attach without a host.
Installer.
scripts/preflight.sh no longer requires Node; it only notes an old one.
install.sh installs Node 22 only when the Rust host does not run here, using the server's own two-step check of the binary.
A failed Node install is a warning, not an unfinished install.
For an older release whose build step still asks for Node, install.sh installs Node and retries once.
Docs. INSTALL.md (including what a source checkout needs), README in English, Korean, Japanese and Chinese, docs/guide.md, AGENTS.md, CONTRIBUTING.md, the crate README and a changelog fragment now say Node is optional.
Verification
bun run check fast on this head: see the comment below.
PTY, sidecar and installer tests on this head: 166 pass, 0 fail. The new tests simulate a PC without Node by putting a Bun-as-node on PATH, and each fails when its fix is reverted:
the breaker keeps the Rust host;
Bun is never run as the Node host;
the server attaches on Rust alone and mirrors with neither.
Real checks on this code (step 3, before any release). These used feat(pty): ship the Rust PTY host with each release and install it checked #1859's CI binaries in bin/ with no Node on PATH, in a fresh Ubuntu 24.04 container and on eamac (macOS, fresh /tmp HOME, isolated herdr session). Each machine passes three cases:
Rust host: attach, typing, resize, about 4 MB of output, and close with no host left. First paint was 285 ms on Linux and 139 ms on eamac.
Broken binary, no Node: the pane is mirrored, and the log says so.
Broken binary, with Node: the Node sidecar attaches.
Reviews. omo-native-code-reviewer found one blocker (the breaker on a PC without Node) and four should-fix items. Codex (gpt-6.1-sol, fast, xhigh) found four more: the node probed versus the node spawned, Node 18 or newer, an older release's preflight, and install.sh's check of the binary. All are fixed in this commit. The code is the one reviewed, rebased onto main with no conflicts.
Not covered here
Only a published release can prove the install.sh and herdr plugin install paths with no Node. Those fetch the host by tag, so they need a release cut with #1859 and this PR. Removing the Node sidecar itself is a later step.
Needs a real review: this changes the installer, the plugin build's preflight and the PTY host default.
…s the fallback
On Linux and macOS the server now uses the Rust PTY host whenever it passes its startup check, and
a PC without Node attaches its panes on it alone. The Node sidecar stays as the fallback for one
release, where the host is missing or fails its check and the PC has Node 18 or newer;
OVIS_PTY_SIDECAR=node asks for it. With neither, panes are mirrored.
The fallback never runs pty-host.mjs on a node that is Bun: it probes and spawns the same absolute
node, and pty-host.mjs refuses Bun before it imports node-pty. A Rust host ended by a signal turns
the host off only where Node can take over.
The plugin's build no longer requires Node. install.sh installs Node 22 only when the Rust host
cannot run here, carries on if that fails, and installs it and retries once for an older release
whose build step still asks for it. INSTALL.md, the READMEs, the guide and AGENTS.md say Node is
optional.

New Features
Linux and macOS terminals now use the bundled Rust host by default. Node 18+ remains an optional fallback, and Node is no longer a general installation prerequisite.
Installers verify the bundled host and install Node only when the host is unavailable and no compatible Node version is present.
When no usable terminal host is available, panes are mirrored; Windows continues to use mirroring.
Documentation
Updated setup and installation guidance to reflect runtime requirements, host selection, fallback behavior, and terminal testing.
Linux and macOS now use the Rust PTY host by default. Node 18+ remains a fallback, and panes are mirrored when neither host is available. The installer, server checks, tests, and documentation reflect this behavior.

Summary
Host detection and selection server/pty/sidecar.ts, server/pty/host.ts, server/pty/host.test.ts, server/machines.test.ts, scripts/pty-sidecar-bench.ts
Rust is selected by default where available. Node availability requires Node 18+ and node-pty. Tests cover host selection, availability, configuration, and executable-path behavior.
Session startup and failure handling server/pty/session.ts, server/pty/pty-host.mjs, server/pty/host.test.ts
Sessions use Node only when a real Node executable is available. Rust startup and signal failures now account for whether Node can serve as a fallback. The host module rejects Bun before loading node-pty.
The installer checks the Rust host and installs Node only when the host is unavailable and Node 18+ is missing. If Node installation fails, it reports that panes will be mirrored. Preflight treats Node as optional.
Installation and development guidance INSTALL.md, README*.md, docs/guide.md, docs/development.md, crates/pty-sidecar/README.md, CONTRIBUTING.md, AGENTS.md, .github/workflows/ci.yml, changelog.d/rust-pty-host-default.md
The guides describe the Rust host as the default, Node as a fallback, and mirroring when neither host is available. They also update setup requirements, platform notes, and test guidance.
devswha/ovis#1859: Adds release Rust PTY host binaries and checksum-checked installation; this PR changes the installed host’s selection and fallback behavior.

bun run check fast on this head (efb0037), run through dori heavy: workflow syntax, generated types and themes, typecheck, build and unit tests all green. Unit tests: 6444 pass, 0 fail.
Merge pass gate review of efb0037, the last gate before 0.4.14: two installer blockers. The server side holds up.
1. The installer's Rust host check can hang forever (install.sh:186-191, called at :373)
rust_host_runs leaves out the server probe's deadlines.
A host binary that passes the identity check but then hangs on its PTY leg stopped the install from falling back or going on. The probe ran until the gate's harness killed it after 7 s.
Fix: bound both probe legs, for example with a timeout wrapper or a background process plus a kill after N seconds, the same way the server's check does. Then treat a timeout as "the host doesn't run here".
2. A failed Node install can be reported as a success (install.sh:202-212, conditional calls at :337 and :377-381)
( install_node ) runs as an if/|| condition, which turns set -e off inside it, so a failing step doesn't stop the subshell.
Under /bin/sh, tar returned 42 and the success branch still ran.
Fix: have each required step inside install_node return its failure explicitly (step || return 1), so a failed install becomes the intended warning instead of a false success. Please add a test with a failing tar or download.
Holds
Under Bun, pty-host.mjs exits 70 before it touches node-pty.
The default host selection is right, and a mutant of it is caught.
bash -n and POSIX syntax pass.
The 157 PTY, sidecar and conventions tests pass, and so do the 48 install tests.
Please checkserver/pty/host.test.ts:70, the installed-record test. It failed once in the gate's broader run, though it passed in the merge pass's run. It may depend on the environment, for example on a bin/ovis-pty-sidecar being present.
The merge pass re-checks the fix (changed range only) and then queues this PR first.
The updated quick start says Node is not needed, but this paragraph still tells users to have Node before installing the plugin alone. Users without Node may skip an installation that can use the bundled Rust PTY host. List herdr and Bun as the prerequisites instead.

…tall as one
rust_host_runs ran the host with no deadline, so a binary that hung on its pty leg held the install: both legs now run under bounded(), which kills a command after 3 s, as the server's check does. install_node runs as a condition, where set -e does nothing, so a failing tar still reported success: each step now returns its failure. Tests cut the functions out of install.sh and run them under /bin/sh with hanging hosts and failing curl and tar.
…e when a new unpack fails
bounded() killed only the host it ran, so a host that forked left its children running: it now kills the whole tree it started. install_node deleted the old Node before unpacking the new one, so a failed unpack left ~/.local/bin/node pointing at nothing: it now unpacks beside it and swaps it in only once it holds a bin/node.
Both installer blockers are fixed in efb003711..a52848cc8, pushed together.
1. The Rust host check can no longer hang the install (fad63049b, a52848cc8)
rust_host_runs now runs both legs of the check under a new POSIX bounded() helper. It gives each leg the server probe's 3 s deadline, then kills the host with everything it started (kill_tree). A hang counts as "the host does not run here", so the install goes on to the Node fallback.
Exit statuses still pass through: 0, 2 and 42 come back unchanged.
2. A failed Node install is reported as one (fad63049b, a52848cc8)
Each step of install_node returns its own failure (step || return 1). That holds even though callers run it as ( install_node ) in a condition, where set -e does nothing.
Node now unpacks beside the existing install and replaces it only once the new one holds a bin/node. A failed unpack leaves an existing Node, and the ~/.local/bin/node link to it, as they were.
Tests:scripts/install-node-fallback.test.ts, 10 tests. They cut the functions out of install.sh itself and run them under /bin/sh against stand-in hosts, curl and tar:
a host that hangs on its pty leg, and one that hangs before answering: both refused within the deadline;
a host that forks: no child is left behind;
a tar that exits 42: reported as a failure, no half-made Node left;
an existing install whose new unpack fails: it is kept with its link;
a failed download and a digest mismatch;
the success path.
Each fix was reverted in turn, and the test for it then fails.
Reviews
Codex (gpt-6.1-sol) reviewed the first fix. Its two findings, children surviving the kill and a dangling node link after a failed unpack, are the second commit. It checked dash, BusyBox sh and Bash 5.2.
I ran bounded and rust_host_runs from this install.sh on eamac under macOS /bin/sh (bash 3.2.57) with macOS ps:
a good host runs;
a hanging host is refused in 3 s;
a forking host is refused in 4 s with 0 children left;
an exit status of 42 is kept.
The temp directory was removed afterwards.
Checks:bun run check fast on this head is green, including typecheck and build. Unit tests: 6454 pass, 0 fail.
INSTALL.md's rule says never to install Node only for Ovis, but the one-line installer adds Node 22 when the Rust PTY host does not run and the PC has no Node 18 or newer. The rule and Method C's consent now say so, and ask for the user's agreement first.
The new bounded rust_host_runs (this head's install.sh) was checked against the real Rust PTY host binaries that #1859's CI built, so the deadlines do not turn a working host into a Node install:
Machine
Real host
Broken binary
Linux x64, /bin/sh
runs, 5 ms
refused
eamac, macOS /bin/sh (bash 3.2), darwin-universal
runs, 535 ms
refused
The macOS time includes the first run of a freshly copied binary and is well inside the 3 s deadline. The eamac temp files were removed.
…, and cache only its hash
installedHostVouched cached its verdict on the record's mtime and size. A rewrite of the same size within one tick of the file clock (a version bump, as the installed-record test does) kept both, so the old verdict came back: the merge pass saw that test fail once. A changed server version was not part of the key at all, and every record state stayed cached and hashed the binary again. Now the record and the package version are read on every call (both are small), and only the binary's SHA-256 is cached, one entry per path, while its mtime, size and inode stay the same (the installers replace it by rename, never in place).
On server/pty/host.test.ts:70, the installed-record test that failed once in the gate's broader run: the cause was in installedHostVouched itself, not the environment. Fixed in 49b1114ba.
Cause. The verdict was cached under a key of the binary's stat plus the record's mtime and size. The test rewrites the record with a same-size JSON (version0.0.1 becomes 9.9.9) and writes the same 4-byte binary back. When both rewrites land within one tick of the file clock, the key is unchanged, and the earlier false comes back. That depends on timing, which is why it failed in one run and passed in the next. A real install could hit the same stale verdict.
Fix. The record and the server's package.json version are read on every check; both are small. Only the binary's SHA-256 is cached: one entry per installed path, kept while its mtime, size and inode stay the same. The installers replace the binary by rename (scripts/pty-sidecar.ts) or in a freshly made staging directory (build-remote-bundle.ts), never in place.
Review. Codex (gpt-6.1-sol) reviewed the first version of the fix and found two more problems, both now fixed:
a changed server version was not part of the key, so a stale true survived it;
the cache grew with every record state and hashed the binary again each time.
Test. A new test pins both record writes to the same whole-second mtime, so the case is deterministic, then changes the server version after a vouched verdict.
It fails with the original key (false !== true).
It fails with the first version of the fix (true !== false after the version change).
It passes now.
Checks. The PTY, machines and sidecar tests pass: 116 pass, 0 fail. bun run check fast on this head is green.
Step 3 was re-run on this head (49b1114ba), after the installer and cache fixes. It used the same harness and #1859's CI binary, in a fresh Ubuntu 24.04 container with no Node:

Rust is the default only when its startup check passes.
OVIS_PTY_SIDECAR=node forces Node.
Under Bun, pty-host.mjs exits 70 before it touches node-pty.
A mutant of the default selection is caught.
Installer, after the fixes
A host check that hangs returns in about 3 s and leaves no processes behind (checked with pgrep). It uses portable shell, not timeout(1).
A failing tar or download now gives the warning, not a false success.
A failed unpack keeps the existing Node and its symlink.
With install_node reverted, the tar-failure test fails.
49b1114:installedHostVouched now reads the record and the version on every call. Only the binary's hash is cached, keyed on the binary's mtime, size and inode, and installers replace the binary by rename. A record rewritten within one tick of the file clock is now seen. This fixes the host.test.ts:70 failure this PC showed, and adds a test for it. The binary-hash cache keeps the same keying as before.
Before 49b1114:server/pty/host.test.ts:70 ("prefers the installed host…") fails on this PC on main as well, along with other PTY tests there. It depends on this machine's environment, and main's CI passes it.
Not provable before a release:install.sh and herdr plugin install with no Node at all, because both fetch the host by tag. The author's real checks used #1859's CI binaries in a fresh Ubuntu 24.04 container and on eamac.
All required checks are green and no review thread is open.
