ci(release): publish to npm with OIDC trusted publishing and provenance - #9
Conversation
Release-triggered (plus a dry-run-by-default workflow_dispatch) publish of @developerz.ai/claudes. No NPM_TOKEN: id-token: write + provenance. Same SHA-pinned actions as ci.yml, bun 1.4.3, bin/check before publish, and a guard that the release tag equals v + package.json version. npm pinned to 12.2.0: the packed-bundle sigstore regression (npm/cli#9722) was fixed by npm/cli#9740 (merged 2026-07-10). - workflow_dispatch is dry-run only; only a published release publishes - split jobs: build (no id-token) packs + verifies the tarball and runs the tag==version and release-commit-on-main guards; publish (needs build, environment npm, id-token) ships only that artifact; dry-run job has no id-token - no registry-url anywhere, so a missing OIDC exchange fails loudly - npm 12.2.0 installed from a sha512-verified tarball, version asserted - concurrency grouped per event, so a dry run cannot displace a release - upload/download-artifact pinned by SHA (v7.0.2, v8.0.2) - header documents the npm trusted-publisher fields incl. environment npm Repo settings applied alongside: environment npm restricted to v* tags, tag ruleset release-tags (admins only create/update/delete v*). Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
- header: the npm trusted-publisher environment field is mandatory here (blank = any ref of release.yml may publish); allow `npm publish` explicitly; 2-day first-publish window; exact `npm trust github` command - tag and release-on-main guards now run right after checkout, before any project code - npm version and sha512 defined once in workflow env - guard message names the real package.json version; fetch-depth comment corrected Repo setting alongside: environment npm can_admins_bypass=false. New hardened release pipeline: OIDC trusted publish, tag/ancestry guards, digest-pinned npm, artifact-only publish — sound overall. One gap: a pre-release-flagged release publishes with default latest, so an rc clobbers the stable dist-tag.

Three-job npm release workflow: OIDC trusted publishing, publish only the verified artifact, dispatch-only dry run. Design is sound; one real gap remains — prerelease releases pass every guard and publish on npm's default latest dist-tag.

…erms
- the "is it installable" check moves out of the publish job into its own
verify job (needs publish, permissions {}): re-running it can never
re-run the immutable publish, and it runs with no token at all
- its message names the real cause (registry lag), waits 5 minutes, and
says to re-run only verify; the wrong "stage-only" diagnosis is gone
- dry-run job now has permissions {}, matching publish minus id-token
- install step names show the pinned npm version

Adds .github/workflows/release.yml publishing @developerz.ai/claudes to npm via OIDC trusted publishing with provenance. The prerelease guard only checks GitHub's release.prerelease flag, not the tag itself, so a tag like v0.1.0-rc.1 left unmarked in the UI would publish to latest.

major · bug The pre-release guard's if only fires when github.event.release.prerelease is true, so a release tagged v0.1.0-rc.1 (with package.json at "0.1.0-rc.1") that the user forgot to tick as a pre-release in the GitHub UI will pass every guard: the tag guard on line 74 accepts v0.1.0-rc.1, and the publish command on line 165 has no --tag, so npm moves dist-tag latest to the rc.

Re-checked at c2bb537cae6f: still open at .github/workflows/release.yml:63. Only the error message text changed; the guard's if is still github.event_name == 'release' && github.event.release.prerelease, so a v0.1.0-rc.1 release without the UI checkbox ticked still passes and publishes to npm's latest tag.

Checked against the pinned, digest-verified npm 12.2.0 (lib/commands/publish.js:133-137), and this does not move latest. When the version has a semver prerelease part and no --tag is given, npm throws "You must specify a tag using --tag when publishing a prerelease version". This repo has no publishConfig.tag and the workflow passes no --tag or --force. The check runs before oidc() and before any registry write, so the scenario fails closed in the publish job. That was confirmed independently by two review lenses. Failing earlier in build is still better UX, so it is filed as a follow-up hardening issue rather than blocking this PR. Leaving this thread open for a human to rule on.

Conceded — thanks for the concrete check. With npm 12.2.0 pinned by digest, the publish command refuses a semver prerelease without --tag before any registry write, so the unticked v0.1.0-rc.1 release fails closed in the publish job and latest is never moved. The premise of the finding (silent latest movement) no longer holds, so I'm dropping it rather than keeping it open for a human ruling — the residual point, failing earlier in build with a clearer message, is correctly scoped to the follow-up hardening issue.
Converting a published pre-release fires 'released', not 'published', and a re-run replays the original payload, so 'untick pre-release' was a dead end. The message now says to delete and re-create the release from the same tag. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Release workflow using OIDC trusted publishing; the pre-release guard only checks the UI flag, not the tag name, so a v0.1.0-rc.1 release where the user forgets to tick pre-release slips past every guard and npm publish (no --tag) moves latest to the rc.

Post-merge live test: PASS (2026-10-14). Dispatched the release workflow on main as a dry run (run 38593176499).
The OIDC exchange is not exercised by a dry run. The first real release (#7) is its first test. |
What
.github/workflows/release.ymlpublishes@developerz.ai/claudesto public npm. It uses OIDC trusted publishing with provenance; there is noNPM_TOKEN. Part of developerz-ai/multi-ai-router#210.Why
This is the release half of the epic. Merging it publishes nothing. The first real publish happens when #7 cuts

Then it runsbin/check. setup-bun runs withno-cachehere. It then runsnpm pack, asserts the tarball holds exactlydist/claudes.js,package.json,README.mdandLICENSE, and uploads it as an artifact.publish: releases only, needs: build, environment: npm, andid-token: writeas its only permission. No checkout, no project dependencies. It publishes only the verified artifact with--provenance, soprepublishOnlydoes not re-run.verify: releases only, afterpublish, permissions: {}. It polls the public registry for up to 5 minutes until the version is visible. They are fixed in 580fda6 and in chore(release): bootstrap @developerz.ai/claudes on npm and cut v0.1.0 #7. Round 3 left one workflow MINOR (version-coded step names) and two MINORs in chore(release): bootstrap @developerz.ai/claudes on npm and cut v0.1.0 #7's text. Round 4 found two MINORs. The first was the verify step: wrong diagnosis, inside the publish job, too short a window. The second was dry-run permissions. Round 5 found three MINORs: no pre-release guard, no pack evidence, and the setup-bun cache (fixed in 8b50966). Round 6 found one MINOR in both lenses: the pre-release message gave a remediation that does not work. Fixed in the head commit. All of these are fixed in the current head.Follow-up for #7 (HITL)
