Problem

combsmith/repo-template#258 (merged, main e0f994b0) made sonarcloud.yml derive sonar.projectKey / sonar.organization from the repo, reduced sonar-project.properties to sonar.sources + exclusions, rewrote BOOTSTRAP.md step 6 ("nothing to set unless you narrow the sources") and updated the README day-0 row. Those three files are generated by scripts/seed-repo-template.sh, so until the heredocs match, the next seed run would propose restoring the hard-coded combsmith_repo-template key and undo the fix (Codex P1 on #258).

Changes

  • scripts/seed-repo-template.sh _gen_baseline: sonar-project.properties, README.md (preamble; the commercial-support section is still read from the standard) and BOOTSTRAP.md heredocs replaced byte-for-byte with repo-template main.
  • tests/fixtures/seed-repo-template/repo-template-README.md / -BOOTSTRAP.md refreshed (preamble-only README, no trailing newline, as the seeder's $() capture writes them).
  • tests/test_seed_repo_template.bats: REPO_TEMPLATE_README_BLOB=a6b17a8c…, REPO_TEMPLATE_BOOTSTRAP_BLOB=9afcd886…; commit reference e648a2eb (#255) → e0f994b0 (#258). AGENTS.md heredoc and blob unchanged.

Risk

Low: content-only mirror of an already-merged change. Blob pins are checked against both the fixtures and the seeder's emission, so a stray newline fails the suite.

Test plan

  • bats tests/test_seed_repo_template.bats: 100/101, the one failure is test 60 (sed -i -e on BSD sed, pre-existing on macOS; passes on the Linux CI runner).
  • DRY_RUN=true bash scripts/seed-repo-template.sh --repo combsmith/repo-template → SKIP (unchanged) for README.md, BOOTSTRAP.md, AGENTS.md, sonar-project.properties; PASS (dry-run).
  • Validation comment follows.

Rollback

Revert the squash commit; the seeder would then propose reverting repo-template to the old hard-coded key on its next run, so revert #258 as well if that is intended.

Monitoring

Next scheduled seed run against combsmith/repo-template should open no PR (all baseline files SKIP).

…step 6, README row

repo-template#258 (main e0f994b0) made sonarcloud.yml derive sonar.projectKey /
sonar.organization from the repo, trimmed sonar-project.properties to the
stack-agnostic sources/exclusions, rewrote BOOTSTRAP.md step 6 and the README
day-0 row. Without this mirror the next seed run would propose restoring the
hard-coded combsmith_repo-template key.

- scripts/seed-repo-template.sh: sonar-project.properties, README.md (preamble)
and BOOTSTRAP.md heredocs replaced with the merged content.
- tests/fixtures/seed-repo-template/repo-template-{README,BOOTSTRAP}.md
refreshed (no trailing newline); REPO_TEMPLATE_README_BLOB and
  REPO_TEMPLATE_BOOTSTRAP_BLOB re-pinned; commit reference e648a2eb (#255) →
  e0f994b0 (#258). AGENTS.md unchanged.

📝 Summary

Summary by CodeRabbit

  • Documentation
    • Updated SonarCloud setup guidance to explain that project identity is derived automatically for most repositories.
    • Clarified optional source and test path customization, rename handling, and configuration requirements.
    • Updated bootstrap checklists and repository documentation to remove the need for manually entered Sonar project keys.
  • Tests
    • Updated repository template fixtures and provenance references to reflect the documentation changes.

The repository template now leaves SonarCloud project identity properties unset. Its setup instructions describe workflow-derived identity and optional source and test scope adjustments.

Changes: SonarCloud template setup

Layer / File(s) Summary
Template Sonar identity and setup guidance
scripts/seed-repo-template.sh, tests/fixtures/seed-repo-template/*, tests/test_seed_repo_template.bats
The generated configuration omits hardcoded project key and organization properties. The bootstrap guidance describes workflow-derived identity, optional source and test scope adjustments, and rename handling. Fixture documentation and blob references are updated.

Change: Bug fix

Merge Risk: 🟡 Moderate · up to 00107

Repositories seeded from this template may have SonarCloud scans fail for missing project identity when a token is configured. Confirm the workflow derives the key and organization, or restore the properties, before merging.

Explanation

The description includes the required Problem, Risk, Test plan, Rollback, and Monitoring sections. It explains the mirrored change, validation results, known macOS test limitation, and rollback impact. It uses a Changes heading instead of Summary and omits the checklist, but the required content is otherwise complete.

QA Lead — test-risk advisory

Risk tier: MEDIUM. The doc and heredoc mirror is well guarded by the blob pins. The risk is a coupling no test checks: the seeded sonar-project.properties is now keyless, and that only works if the seeded sonarcloud.yml passes -Dsonar.projectKey / -Dsonar.organization.

What I'd shore up (highest leverage first):

  • Check the pairing before merge. combsmith/.github standards/workflows/sonarcloud.yml on its default branch has no args:, and its header still says "Set sonar.projectKey / sonar.organization in sonar-project.properties". repo-template carries the args: version. The seeder ships sonarcloud.yml byte-for-byte from the standard (the inline-stub test near line 348). So a newly seeded repo could get a keyless properties file and a workflow that doesn't derive the key. Its required SonarCloud check would then fail once SONAR_TOKEN is set, and a seed run could also propose rolling repo-template's workflow back.
  • Add a contract test: if the emitted sonar-project.properties has no sonar.projectKey, the emitted sonarcloud.yml must contain -Dsonar.projectKey= on both scan steps.
  • Pin sonar-project.properties emission with a blob check like README, BOOTSTRAP and AGENTS. At the moment only a manual dry-run SKIP and an md5 check cover it.
  • Test 60 fails on BSD sed (macOS). It's pre-existing and doesn't touch production, but use a portable sed -i form so local runs give a clear pass or fail.

Escalate? yes. A maintainer should confirm the standard sonarcloud.yml gets the args: derivation first, or in the same release. Without it, merging this ships keyless config that the workflow can't scan with.

Advisory only — I comment, I do not change code. Ground: BMAD Test Architecture
(bmad-tea v1.19.0). Opt out on this item with the qa-lead:hands-off label.

Validation results (final, commit 00107ce)

All checks green (bats, Lint, ShellCheck, SonarCloud, CodeQL, template-drift, caller-stub-freeze …). The single CodeRabbit thread was a cross-repo mix-up (it checked this repo's own sonarcloud.yml, not repo-template's at e0f994b0, which derives the key); replied, resolved, stale CHANGES_REQUESTED dismissed. Merging under the standing admin-merge authorization, no branch delete (merge queue).
