Problem

Edited-after-disposition deadlock: fix-reviews never re-dispositions an edited CodeRabbit summary, so pr-review's gate holds the PR forever (#2008 follow-up)

From the issue: 1. CodeRabbit edits its single summary comment in place (progress, rate-limit notices, PR-description changes). 2. pr-review skips with undispositioned-pr-comment because lastEditedAt is later than the latest covering disposition. 3. A fix-reviews pass runs after the edit, but it does not write a fresh disposition for the edited comment. It reports "0 comments required disposition (all resolved or our own automation)". 4. pr-review's own retry hook (bot-comment-retry) only handles comments with no disposition and logs [skip] … dispositioned for these. 5. The sweep's dedup ...

Risk

Low — changes automation shell logic under scripts/, covered by shellcheck (--severity=warning) and the bats suite.

Test plan

Tests added/updated: tests/dev-lead/unit/test_bot_comment_retry.bats,tests/dev-lead/unit/test_dev_lead_retry.bats tests/dev-lead/unit/test_fix_reviews.bats,tests/dev-lead/unit/test_intent_bot_comment_retry.bats tests/dev-lead/unit/test_maintainer_comment_gate.bats. Verification: bash scripts/dev-lead-lint.sh (shellcheck --severity=warning) ran pre-commit; the bats suite runs in CI.

Rollback

Revert this PR. No non-revertible side effects (no tags, migrations, or external state).

Monitoring

This PR's Lint (shellcheck) and bats checks show pass/fail; watch subsequent dev-lead / pr-review runs for behavioral regressions.

📝 Summary

Summary by CodeRabbit

  • Bug Fixes
    • Edited review-bot comments can be reconsidered even if previously resolved. A newer disposition still prevents unnecessary retries.
    • The review workflow now flags bot comments edited after their latest disposition and asks for a fresh disposition before proceeding. If comment status cannot be checked, it reports that rather than claiming none are stale.
    • Repeated review passes for comments without a fresh disposition are capped at two, with a warning instead of further dispatches.

Walkthrough

The change detects reviewer-bot comments edited after their latest disposition, updates retry handling for edited resolved comments, limits repeated fix-reviews dispatches, and supplies stale disposition details to both review prompts.

Resolved bot comments edited after their latest covering disposition can remain retry candidates. The maintainer gate reports stale comments with author and timestamps. Tests cover stale and non-stale dispositions, retry eligibility, and gate behavior.
Retry dispatch cap
scripts/dev-lead-retry.sh, tests/dev-lead/unit/test_dev_lead_retry.bats
The sweep counts qualifying fix-reviews passes started after an edit. It dispatches below the configured cap and warns without dispatching at the cap.

The script computes stale disposition facts before either agent run and provides them to both prompts. It reports when staleness cannot be determined. The prompts direct the agent to review the supplied facts.

Merge Risk: 🟡 Moderate · up to 2db1c

This change fixes the edited-comment deadlock, but two gaps remain. Repeatedly failing review passes can bypass the retry cap and keep triggering model runs. A PR that hits the cap stays blocked, and nothing on the PR shows that a person needs to act. Address both, or explicitly accept them, before merging.

Code Review

This pull request introduces a mechanism to track and report 'stale dispositions' for bot-authored comments on pull requests. It updates the dev-lead agent's logic to compute stale dispositions—comments edited after their latest disposition—and provides this information as a fact in the prompt to ensure the model re-dispositions them. It also adds a pass-count cap to prevent infinite loops when a comment remains stale after multiple passes, holding the PR with a warning for human intervention. I have included a suggestion to improve the robustness of the shell script's error handling by replacing a conditional command chain with an explicit if-else block.

QA Lead — test-risk advisory

Risk tier: MEDIUM. This changes dispatch and gating logic in org-wide automation, and how much it costs depends on how often CodeRabbit edits its comment. The new bats cases cover the core edit/disposition/cap paths well.

What I'd shore up (highest leverage first):

  • One parity test across all three deciders for the "RESOLVED, edited, never dispositioned" comment. bcr_retry_decisions treats $cov == null as a candidate, and the gate's resolved_verdict blocks it. But maintainer_gate_stale_dispositions requires $cov != null, so the prompt tells the model "None." for the exact comment it was dispatched to handle. That could recreate the Edited-after-disposition deadlock: fix-reviews never re-dispositions an edited CodeRabbit summary, so pr-review's gate holds the PR forever (#2008 follow-up) #2166 deadlock. One fixture should be run through all three functions, and the test should assert that they agree.
  • The cap resets on a new edit, but no test covers it. Add a case where the state is capped (rc 3), a newer lastEditedAt arrives, and the result is rc 0. Also assert the cost bound: a burst of progress edits now allows up to STALE_DISPOSITION_MAX_PASSES model runs per edit. The old limit was one run per burst.
  • The root cause was the model not following the prompt, and unit tests can't catch that. The AC4 test simulates the fresh disposition. Add the .github PR 1276 shape as a prompt-eval/replay case: the "Stale Dispositions" fact is shown, and the check is that a fresh disposition gets posted.
  • The rc 3 "needs a human" hold only writes a ::warning:: to the logs. It repeats on every sweep and leaves no durable signal on the PR. Consider asserting on a single, visible hold marker.

Escalate? no

CodeAnt PR Risk: Low Risk

  • The PR appears safe to merge; the stale-disposition changes align the prompt and retry behavior with the gate’s edit rule.
  • Regression tests cover stale versus current dispositions, resolved comments, retry limits, and unreadable comment data.
  • The environment-size concern is addressed by truncating long stale-comment lists, and retry counts now increase only when dispatch succeeds.

…ld when cap reached

- Count every started model pass, including those that fail before producing applied/no-changes marker (#2166). Changed regex to match any status, not just successful ones.
- Post idempotent hold marker on PR when stale-disposition retry cap is reached, requesting human action. Previously only warned in logs.

Addresses docstring coverage check that requires 80% coverage. Added documentation comments for utility functions in maintainer-comment-gate.sh and dev-lead-intent.sh.

Fixed docstring coverage and pre-merge check failures:

Docstring Coverage (was 70.00%, need 80%)
Added docstring comments for 4 utility functions missing documentation:

  • log_info() in scripts/lib/maintainer-comment-gate.sh
  • log_warn() in scripts/lib/maintainer-comment-gate.sh
  • emit_intent() in scripts/dev-lead-intent.sh
  • emit_skip() in scripts/dev-lead-intent.sh

This improves coverage to meet the 80% threshold.

Merge Risk Assessment (Moderate)
The earlier review noted two gaps that have been addressed in previous commits:

  • Gap 1: "Repeatedly failing review passes can bypass the retry cap" — Fixed by changing regex in line 506 from status=(applied|no-changes) to status= to count ALL started passes
  • Gap 2: "A PR that hits the cap stays blocked, and nothing on the PR shows that a person needs to act" — Fixed by adding idempotent hold marker logic (lines 756-771) that posts a visible message when cap is reached

Both gaps from the identified merge risk have been addressed.

Fixed docstring coverage issue: added docstrings for and in scripts/dev-lead-fix-reviews.sh. Docstring coverage is now 100% (exceeds 80% requirement).
