Reopens #7482, which was merged without review and reverted in #7489. Same diff, plus the review fixes from that PR (tokens grouped per phone, end-token deletion only on delivery, no flush after stop, 30-minute stale deadline). For review, not for merging by me.

Production already ran migrations 0115 and 0116 during the hour #7482 was on main, so the two tables exist there, empty. Drizzle's watermark skips them again when this lands; nothing to do.

Why

The Lock Screen Live Activity was fed only by the phone polling each host every 5s while the app was in the foreground. Lock the phone and the card froze two minutes later. A Lock Screen card that is only right while the app is open is not worth much.

What

Three hops, one per package:

  • host-service reports state transitions, not hook events. TerminalAgentStatusReporter diffs the store's derived card state (working / review / permission / failed / gone) against what it last reported, debounces 2s, and sends one host.reportAgentStatus per quiet period. A burst of tool calls sends nothing; every row goes gone on dispose. Measured on Satya's own transcripts this is ~60 calls/hour at the median for 5 agents, ~1/4 of the hook event volume.
  • API stores the latest state per terminal in v2_agent_status (rows exist only while the agent is on the card) and the phone's ActivityKit tokens in v2_live_activity_tokens, together with the card's status words in the phone's language so the API never translates. After a report it rewrites the card for every user who can see the host: update to running activities, start (push-to-start) when a phone has none, end when the fleet is empty. Working transitions go at APNs priority 5, everything a person cares about at 10, so Apple's per-device budget is spent on the right moments. The APNs client is Node http2 with an ES256 provider JWT from node:crypto; no new dependency. Without APNS_* configured every push is skipped and the card is foreground-only, as before.
  • mobile starts activities with pushType: .token, watches every activity's pushTokenUpdates, the app's pushToStartTokenUpdates and activity end, remembers the latest tokens so a late listener still sees them, and registers them via useLiveActivityPushTokens. Rows carry since (epoch ms) instead of a preformatted "12m" and the widget ticks the relative time itself, so a pushed card stays right for hours. The 2-minute stale timer goes.

Migration 0115_agent_status_and_live_activity_tokens was generated with drizzle-kit on the workspace Neon branch and applied there only.

Plan with decisions and measurements: plans/done/20260912-1838-live-activity-push.md.

Verification

  • Unit: 7 reporter tests, 2 card-builder tests; existing terminal-agents and trpc suites green.
  • API end to end: local API on the Neon branch, driven as a fresh user, against a fake APNs HTTP/2 server. Observed: start at priority 10 with rows ordered permission, failed, review, working and "+2 more"; update at priority 5 on token registration; end with a dismissal date and the token deleted; push-to-start again after an empty fleet; a 410 deletes the token. Provider JWT verified ES256 against the test key. This run caught one real bug (neon-http has no transactions, now dbWs).
  • iOS: expo prebuild + xcodebuild for the simulator succeeds for the app, the module and the widget extension. aps-environment is already in the entitlements via expo-notifications.
  • Typecheck, lint, sherif, check:i18n clean (no new strings: the labels reuse existing catalog entries).

Not verified: Apple delivering to a real phone. That needs the production secrets and a native build:

  1. APNS_KEY_ID, APNS_TEAM_ID (NV9657CS5A), APNS_PRIVATE_KEY (the .p8, newlines as \n) via gh secret set. EAS already holds a push key for the app (portal id BW3334AKHK); use its .p8 or create a new key.
  2. A development or TestFlight build; the widget and module are native.
  3. Lock the phone, start and stop an agent on the Mac, watch the card appear and change.

Follow-ups (deliberately out of scope)

  • Phone-side "seen" marks do not reach the server, so a reviewed session shows "Review" on the card until its next transition.
  • A host that crashes without reporting gone leaves its rows until it restarts; graceful shutdown is handled.

Summary by cubic

Keeps the Lock Screen agent card current while the phone is locked. Hosts now report agent state transitions to the API, which stores the latest state per terminal and pushes start/update/end card rewrites to the phone over APNs. Previously the card was fed only by foreground polling and froze minutes after locking; without APNS_* secrets every push is skipped and that behavior remains.

  • Host-service sends one debounced reportAgentStatus per batch with only derived state changes; graceful shutdown reports rows gone, and a crash without that leaves them until the host restarts.
  • The API stores the latest state per terminal in v2_agent_status and a phone's APNs tokens with translated status words in v2_live_activity_tokens.
  • A push targets each phone by device_id: a phone with a running activity gets an update, one without gets a push-to-start, and an end deletes its token only after Apple confirms delivery.
  • The mobile app starts activities with pushType: .token; rows carry since (epoch ms), the widget ticks elapsed time itself, and a 30-minute stale deadline is cleared by every push, so it only fires when the API has no APNs key.
  • Migrations 0115_agent_status_and_live_activity_tokens and 0116_live_activity_token_device were generated with drizzle-kit and applied only on the workspace Neon branch.
  • Apple delivery to a real phone is unverified; it needs APNS_KEY_ID, APNS_TEAM_ID, and APNS_PRIVATE_KEY in production secrets and a native build.

Written for commit 3de2bde. Summary will update on new commits.

Summary by CodeRabbit

  • New Features
    • Live Activity cards now stay updated on the iOS Lock Screen through Apple push notifications, including start, update, and end events.
    • Agent status changes such as working, review, permission, and failed are reflected in card content.
    • Cards prioritize important statuses, show recent activity, and summarize additional agents.
    • Mobile devices automatically register and release Live Activity notification tokens.
  • Configuration
    • Added APNs configuration options for deployments and local environments. Without APNs credentials, cards continue updating while the app is open.

…t with APNs pushes

Reapplies #7482 (reverted in #7489) unchanged, for review.

Host: TerminalAgentStatusReporter diffs the store's derived card state
against what it last reported, debounces 2s, and sends one
host.reportAgentStatus per quiet period; every row goes gone on dispose.
API: v2_agent_status holds the latest state per terminal and
v2_live_activity_tokens the phones' ActivityKit tokens keyed by device,
with the phones' translated labels; after a report the card is rewritten
for every user who can see the host (update, push-to-start, or end),
priority 5 for working and 10 otherwise, over Node http2 with an ES256
provider JWT. Mobile: activities start with pushType .token, the module
emits and remembers tokens, rows carry `since` and the widget ticks the
relative time itself.

📝 Walkthrough

Walkthrough

Adds APNs-backed Live Activity updates. Hosts report agent transitions, the API stores status and device tokens, APNs delivers card updates, and the mobile app observes and registers Live Activity tokens. The widget now derives elapsed time from timestamps.

Use the same recency ordering in both card builders.

orderRows sorts only by state priority. The API builder also sorts equal-priority rows by descending timestamp.

With more than four rows in one state, the foreground card can show older rows while the APNs card shows newer rows. Add b.since - a.since as the tie-breaker.

💡 Result:

<search_synthesis>
When updating a Live Activity using an ActivityKit push notification, omitting the stale-date field in the push payload does not automatically clear or remove an existing stale date [1][2]. The system maintains the current stale date until it is either updated to a new timestamp or the activity reaches its end state [1][2]. If you send a push notification update without including a stale-date, the previous stale date associated with the Live Activity remains in effect [2]. To change or remove the stale behavior, you must explicitly include the field in your update payload: 1. To update the stale date: Provide a new timestamp in the stale-date field of the push payload [1]. 2. To effectively remove or disable the stale date: While the documentation focuses on setting or advancing the date, best practices for managing stale states involve providing a future timestamp or ensuring your logic handles the stale state if you choose not to update it [1][3]. The stale-date serves to notify the system when the displayed information is considered outdated [1]. Once the specified stale date is reached, the activity state changes to.stale, allowing your app to display a "stale" view to the user [1][2]. You can monitor these state changes using the activityStateUpdates stream in your app [1][3].

For more information, refer to the “Mark a Live Activity as outdated by setting a stale date” section below. ... Remember that a person’s device may not receive a push notification — for example, if they’re in an area without a network connection. Similarly, the system ignores an ActivityKit push notification if it arrives after the Live Activity ended. Both cases can cause a Live Activity to display outdated information. To help reduce the chance of showing outdated information, update your Live Activity from your app in addition to push notifications. ... ### Mark a Live Activity as outdated by setting a stale date ... In some scenarios — for example, if a person enters an area without network connectivity — you might not be able update the Live Activity with new information, causing it to display outdated data. To provide the best possible user experience and let the person know that the Live Activity displays outdated information, add a timestamp in the optional `stale-date` field to provide the time when the system will consider the Live Activity to be stale. With each update, you can advance this `stale-date`. When you can’t update the Live Activity for some time until it becomes stale, the `activityState` changes to `ActivityState.stale` at the specified date. Use the `activityStateUpdates` stream in your app to monitor the activity state and respond to outdated Live Activities that haven’t received updates. For example, while a person has network connectivity, a sports app could update the Live Activity with the latest game information and advance the stale date. When it becomes stale, it displays text to indicate that the displayed information is outdated. <title>Update Live Activities with push notifications - WWDC23 - Videos - Apple Developer</title> https://developer.apple.com/videos/play/wwdc2023/10185/ await loop observing ... activity&`#39`;s push ... The "body" will be a short message about the update. The "sound" will indicate the sound that gets played when the alert is triggered. Emoji Rangers has support for multiple languages, so only sending alerts in English is not ideal, but handling localization on my server is very tricky. Thankfully, there&`#39`;s another way to set the "title" and "body" fields of the alert object. Instead of passing a string, I can set it as a localized string object. The "loc-key" field will be the localization key that can be found in your app&`#39`;s localization files. The "loc-args" field will be a list of values that will be inserted into the localized string. Now the device will automatically localize your notifications depending on the user&`#39`;s locale. To add a final touch to the alert, I would like to add custom sounds for different updates. To achieve this, first, I need to add the sound files to my app&`#39`;s target as a resource. Then set the "sound" field of the alert object to my sound&`#39`;s file name. And that&`#39`;s it. Now my alert looks and sounds great. Now I&`#39`;m going to make enhancements to really polish the Live Activity user experience. When the adventure is over, I want to end the Live Activity and dismiss it after a certain amount of time. I will do this by sending a push payload with the event set to end. I provide a custom "dismissal-date" because I want to control when the Live Activity should be removed from the lock screen. You can leave out this field to let the system decide when to dismiss your Live Activity. The value for "dismissal-date" should be the time interval in seconds since 1970. I&`#39`;m also providing the final content state to give the Live Activity a final update. This is also optional, and if left out, the activity will just continue to display the previous content state until it&`#39`;s dismissed. Sometimes, the user&`#39`;s device can fail to receive push notifications. And the adventure Live Activity might still be displaying an out of date health value. In these scenarios, I would like to warn the user in the Live Activity UI that it might be displaying inaccurate information. To achieve this, I add a "stale-date" field to the payload. The system will use this date to decide when to render your stale view. I can provide my stale view from the ActivityConfiguration declared in the widget extension. Send stale-date with every APNs start and update.

pushCardForUser calls sendLiveActivityPush without a stale deadline, and payload() sends no aps["stale-date"]. Apple preserves the existing stale date when an update omits this field. Therefore, a locally started activity keeps its initial 30-minute deadline and can display “Not updating” despite receiving APNs updates. Push-to-start activities receive no stale deadline. Add a new deadline, such as the current time plus 30 minutes, to every APNs start and update payload.

Retry failed token registrations.

This catch discards the registration failure. Agent state transitions do not call register, and ActivityKit token events only occur when a token changes.

If the first request fails while the phone is offline, the API cannot push updates until the hook remounts or the token rotates. Queue the registration with bounded backoff and cancel the retry during cleanup.

Enforce uniqueness at the activity scope. registerToken conflicts only on the APNs token, so a rotated token can leave a stale row. chooseTargets sends every update token for a device, which can cause duplicate delivery.

Do not use (user_id, device_id) alone. The mobile client registers each activityTokens() entry, so one device can have multiple update activities. Add partial unique indexes for (organization_id, user_id, device_id, activity_id) on update rows and (organization_id, user_id, device_id) on push_to_start rows. Declare the same indexes in packages/db/src/schema/schema.ts, and update registerToken in packages/trpc/src/router/mobile/mobile.ts to upsert against those identities.

Schedule an initial status flush at startup.

TerminalAgentStore loads persisted bindings before TerminalAgentStatusReporter subscribes and emits no post-subscription change. Since onChange is the only caller of schedule(), active bindings are not reported until a later mutation. Call schedule() after registering the listener so the Lock Screen receives the current state after host startup.

Bound APNs fan-out across reports.

reportAgentStatus has no rate limit. Any user associated with the host can trigger pushCardsForHost, which starts one pushCardForUser per visible user and one sendLiveActivityPush per stored token. Token storage has no per-user or per-device quota. Each send opens a separate HTTP/2 connection, so a large organization or repeated reports can consume the Vercel function's shared 1,024-file-descriptor budget before the 5-second timeouts release the connections.

Add a module-scoped concurrency limiter shared by every sendLiveActivityPush call. Also rate-limit or coalesce reportAgentStatus; a send limiter alone does not bound concurrent Vercel function instances.

Guard status writes by sinceAt.

TerminalAgentStatusReporter serializes reports within one process, but separate requests can still complete out of order. The delete matches only the terminal identity, and the upsert unconditionally replaces sinceAt and the status fields. An older report can therefore delete newer state or overwrite it. pushCardsForHost then reads that stale state and can send a stale or empty card.

Apply a stored sinceAt <= incoming sinceAt condition to both the delete and the conflict update.

organizationId/userId/deviceId/activityId, and upsert push_to_start tokens by
organizationId/userId/deviceId. Add a small per-user or per-device quota and
ensure pushCardForUser/chooseTargets only fan out to the bounded, deduplicated
token set.

Heads-up from Sentry triage: TestFlight build 39 was cut from #7482 and crashed at launch when a push-to-start woke the app on a locked phone, because better-auth reads the cached session from the keychain at module load and the items are stored WHEN_UNLOCKED (MOBILE-7). #7505 moves the session to AFTER_FIRST_UNLOCK with a migration; this PR needs it to register update tokens on a locked phone.
