docs(j5): define portable user-authored agent libraries - #75
Conversation
📝 WalkthroughWalkthroughThe PR documents the Phase 1 agent-persona contract, defines artifact and authority rules, records Critic activation modes, and adds Phase 2–6 delivery boundaries to the backlog and decision log. ChangesAgent persona contracts
Estimated code review effort: 1 (Trivial) | ~5 minutes Merge Risk: 🟡 Moderate · up to This documentation has no immediate runtime effect, but it defines contracts for later implementation. - Line 19: Update the “Agent roles / types” heading in backlog.md to remove the
inaccurate claim that Phases 1–5 are complete; reflect only completion of the
Phase 1 definition contract, unless verifiable evidence for every later phase is
provided.
In `@docs/j5/product/agent-personas/index.md`:
- Line 193: Update the artifact validation rule in the product agent personas
documentation so every registry input and output reference resolves to a defined
artifact name. Prefer adding named input artifacts for the listed evidence, bug
report, pull-request target, and review-state inputs in Artifact contracts;
otherwise narrow the rule to references that are explicitly artifact references.
- Around line 254-255: Update the policy activation logic associated with the
workspace-write, critic-fix, diagnostic, and publish-only personas to enforce
action-level authority guards: prevent Builder, Critic Fix Mode, and
Investigator from committing or pushing, and prevent Publisher from merging.
Fail closed by rejecting these activations when the provider cannot enforce the
required boundaries; do not expose mappings that merely claim restrictions
without enforcement.
- Around line 224-225: Update the Phase 3 eligibility criteria to require that
each provider instance can enforce the selected persona authority before it is
considered eligible. Apply this check alongside the existing driver, enabled,
state, authentication, model, and reasoning-effort checks, before returning the
canonical ModelSelection with the provider-specific reasoning option.

Posting my thoughts on the overall stack here:
- Technical implementation looks solid. Good code.
- I think we need to implement the personas in a more "user-authored" way. I think the right long term vision is that people can import their personas into the tool by pointing it at folders to pull from. This way people can easily build their own personas and share them via git. Currently this stack hard codes the personas.
- My agents tell me that you didn't reconcile your docs with the existing ones I have in there. Please do that based on the conversation we had Thursday, some things in the existing docs are out of date so feel free to change.
- We may need better directions on this, but if we're going to edit files owned by T3, the agents need to document it in FORK.md. This helps us stay in sync. Check to make sure the edits they made are reasonable and maintainable.

Can you get the AI to rewrite in the format I did in #110? I'd like the product stuff to clearly state what problem/goal its trying to solve and define acceptance criteria
|
|
||
| PR #75 defines the contract. Runtime delivery belongs to the dependent PRs; neither this document nor the backlog claims that the stack is merged or that every planned Role capability is complete. | ||
|
|
||
| This revision delivers folder discovery, definition validation, configurable definitions and instructions, environment-specific routing, immutable launch snapshots, and Settings folder/single-agent import across web, desktop, and mobile. Existing orchestrators remain responsible for activation. Instruction editing, direct human selection in the new-task composer, Role-library git controls, skill allowlists, posture controls, and drift indicators are follow-up work. The Roles feature document retains that long-term direction and labels these delivery limits explicitly. |

You can go ahead and replace my roles docs with this. Sorry that youll have to figure that out with my PR #110 also existing :)
| - Imported agents have an environment-local **On/Off** setting. New imports start enabled; disabling prevents new launches and keeps the entry visible. Replacement imports preserve the setting; removing an import clears it. Running tasks retain their snapshots. | ||
| - UI imports show a confirmation for existing IDs: each conflicting agent has a replacement toggle. Cancel imports nothing; Import selected imports new agents and overwrites only the selected existing definitions, including local edits, while preserving enabled state and saved tasks. Toggled-off agents are skipped throughout the import. New or changed conflicts require fresh confirmation. Duplicate IDs within a selection fail the batch. The trash action removes the imported copy and excludes any underlying source definition, without altering running tasks. Source edits require reimporting unless the server reads that folder directly through configuration. | ||
| - A library combines imported copies with optional source folders on the selected environment's filesystem. Definitions are plain JSON or YAML files with markdown instruction content, editable and shareable through ordinary editors and git. Git is optional. Loading never clones, pulls, pushes, or executes a file. | ||
| - For directly configured source folders, each immediate `.json`, `.yaml`, or `.yml` file holds one definition. Nested directories and other file types are ignored. Configuration selects folders explicitly; order is preserved and filenames are sorted. Duplicate ids fail the library read rather than silently choosing a winner. |

Do we really need to support JSON and YAML or should we just pick one and keep it simple?
| | Field | Meaning | | ||
| | ------------------------------------------------------ | -------------------------------------------------------------------------------------------------------------------------------------------------------- | | ||
| | `id` | Stable lowercase slug, such as `team-researcher`. Custom ids require no code changes. | | ||
| | `version` | Positive integer chosen by the author. Changing it communicates a revision; content is also fingerprinted, so same-version edits are detected at launch. | |

It sounds like version isnt reliable, and fingerprinting is better. Given that there's already potential conflicts if you edit in the app and dont commit to disk, should we just adopt fingerprinting as a way to detect changes when imported?

| | `instructions` | Nonempty markdown identity and operating principles, at most 32,768 characters. The spawner supplies the task brief separately. | |

This is a nit, but should we call it something other than instructions? Instructions sounds like prompt, but this isnt a prompt. Its more general right?
| | `authority.defaultPolicy`, `authority.allowedPolicies` | A default and allowed selection from the runtime-policy vocabulary below. The default must be allowed. | | ||
| | `modelRoute` | Ordered primary and fallback targets. Each names `driver`, exact `model`, and `reasoningEffort`. | | ||
|
|
||
| Files are limited to 64 KiB. This slice retains exactly two route targets and supports routing to Codex and Claude. Other providers are unavailable for persona activation until their adapter policies are supported. Broader ordered model allowlists belong to a later Role-library revision; none of these limits fixes the persona's name or model choices to the starter examples. |

Thats massive, are we doing anything unnecessary to support that?

Defines portable, user-authored agent definitions and environment-scoped libraries, replacing the fixed built-in catalog assumption raised in review. The included personas are examples; users can supply their own definitions and import independent editable copies.
Documents identity, artifacts, ordered model routes, authority policies, launch validation, and immutable task snapshots. Behavioral instructions do not grant permissions. Product decisions and the phased delivery notes match the folder-library implementation in the dependent PRs.
Validation: documentation formatting and diff checks passed. This layer contains no runtime changes.
