Fix the stale pointers in the agent context files #763

Closed

Description

@JSdotNet

The runtime context file cites a GitHub App manifest, a PR skill and a source folder that do not exist; the harness README points at the pre-ADR-0016 .design folder; CLAUDE.md says the backlog-tools plugin has two skills when it ships four and leaves the gate's scope for plugins/, tools/, build/ and .github/ unstated. A flow reading these follows a dead pointer. Found in the 2026-09-27 repository review.

Context

  • .claude/orch-context.md line 150 to 151: "as stated in .github/github-app.yml" (file absent) and "pull requests are created through the pr-jsdotnet skill" (no such skill in the repo or installed; delivery:push-branch and delivery:pr-merge-ready are what exist). Line 212: src/Shared/ (the folder is src/Core/). Line 209 lists .github/ and .claude/ as documentation-only, which conflicts with the delivery:flow-code config-kind routing.
  • src/Harness/README.md lines 51 to 53 say the rules "live in .design" and the csproj embeds "the .design files"; the folder is .devbook/design/ since ADR 0016. The table also omits src/Harness/Backlog.AzureFoundry.TestService, and the opening "these are Blazor Server hosts" no longer covers it.
  • CLAUDE.md: "Neither of its skills" and the Further guidance list name backlog-import-plan and backlog-run-plan-item; plugins/backlog-tools/skills/ also holds backlog-import-inbox (user-invoked) and backlog-answer-notes (model-invoked), so the gate paragraph does not say whether backlog-answer-notes routes through a flow. The gate text covers src/ and tests/ only; plugins/, tools/, build/, .github/, .claude/ are in neither the code gate nor the devbook gate while the flow-code description claims them.
  • Five vendored Aspire skills under .agents/skills/aspire*/SKILL.md (928 lines) have no wrapper and no reference from any rule or CLAUDE.md; .claude/design/multi-account-settings.md is an orphan design doc ("ready to implement", unreferenced).
  1. Correct the three pointers in orch-context.md; align line 209 with the config-kind routing.
  2. Fix the harness README path and add the TestService row.
  3. List all four backlog-tools skills in CLAUDE.md with each one's relationship to the gate, and add one sentence stating which flow plugins/, tools/, build/, .github/ and .claude/ route through.
  4. Either wrap and document the Aspire skills or delete them; move the orphan design doc into .devbook/arc42/ as a proposal via delivery:flow-spec or delete it.

Route through delivery:flow-code, config kind, per CLAUDE.md.

The issue sweep opened draft pull request #906 for items 2 and 3. Item 1 was already obsolete, because .claude/orch-context.md was deleted in 3921e82. Item 4 is left for a person: keep or delete the vendored Aspire skills and .claude/design/multi-account-settings.md. The PR does not close this issue for that reason.

The issue sweep (2026-10-05) stopped this issue at Scope Discovery and routed it to flow-spec. It opened no branch or pull request.

Items 1 to 3 are already on main (commit 0db704f, guarded by AgentContextPointerTests). Only item 4 remains:

    • 4a, ordinary flow-code work. The five vendored skills under .agents/skills/aspire* have no .claude wrapper. Only .claude/skills/run-backlog/SKILL.md line 28 points at one of them (aspire/). Each should be wrapped and referenced from context-loading.md or CLAUDE.md, or deleted. A test in AgentContextPointerTests can enforce it.
    • 4b, needs a decision. .claude/design/multi-account-settings.md ("ready to implement") is referenced by nothing. Under devbook-arc42.md it can only become a status: proposed decision record, or be deleted. Branches claude/adr-sync-github-accounts (open PR docs(adr): sync GitHub accounts and the repository registry (local ADR 0020) #968) and claude/sync-github-accounts may already cover it.

Once 4b is decided, 4a can go through flow-code on its own.

The issue sweep (2026-10-15) opened draft pull request #1298 for item 4. Told to decide without waiting, it deletes the five vendored Aspire skills (rather than wrapping them) and records the built multi-account design as proposed local ADR 0031 (rather than deleting it outright); the pull request names both alternatives.

Closed by the issue sweep as already fixed: PR #1298 (merge 1d1b8a9, on main) drops the vendored skills and fixes the harness README pointers; .claude/orch-context.md is gone (commit 3921e82).
